Case study

How Midlands Berry Farm cut onboarding from four weeks to four hours

A 60-person operations team, onboarding new starters by shadowing experienced staff, and the knowledge sitting in a handful of people's heads. We documented the operation and built a knowledge base the whole team could use.

The problem

What Midlands Berry Farm came to us with.

Onboarding depended on shadowing

New starters learned by watching experienced staff work. It worked, but it tied up the people who were best qualified to do their own jobs, and it could not be repeated consistently.

Knowledge was concentrated

A 60-person operations team does not run on one or two people's memory. Some of that knowledge was not written down anywhere, which made it both fragile and slow to pass on.

Answers required a person

Any question, at any hour, needed somebody who already knew the answer. Outside working hours, the answer simply was not available.

What we did

Four steps, the same way we run every engagement.

  1. Went onsite and watched the work

Not a workshop where people describe what they do — observation of what they actually do, including the workarounds nobody mentions in meetings.

  2. Documented the operation as it runs

Written from the floor, so the SOPs matched reality and the team recognised them as their own.

  3. Built a searchable knowledge base

Structured so anyone could find an answer without knowing who to ask, including on a night shift.

  4. Handed it over with an owner

Ownership and a revision rhythm, so the documentation stays true instead of quietly going stale.

What else we build

The same six capabilities we deliver on-site across KZN.

AI Integration

Embed AI into the tools you already use — as a working layer, not another dashboard.

Workflow Automation

Map end-to-end processes and eliminate the manual handoffs between them.

Custom Tools

Internal dashboards, calculators and trackers built to fit exactly how you operate.

Agentic Solutions

Autonomous agents that monitor, act and escalate without being asked.

WhatsApp CRM

Automated replies, lead capture, follow-up and CRM sync where your customers already are.

Knowledge Base & SOPs

Documented, searchable operational knowledge your whole team can use.

How we work

Four steps, starting with a two-day assessment that tells you what to fix first.

  1. Discovery & Audit

We spend time in your business, map the manual drag, and quantify what it costs you in hours and rands.

  2. Automation Blueprint

An ROI and KPI-mapped plan: what gets automated, in what order, and why.

  3. Build & Integration

Our engineers build and integrate — inside the tools you already use, not around them.

  4. Deployment & Scaling

Ship, train your team, and scale what works. Ongoing ownership runs on the Embedded Retainer, from R65,000 a month.

Questions

Was this a software replacement?

No. We did not replace their systems. We documented the operation and built a knowledge base that their staff use.

How long did the engagement take?

The audit ran about three weeks end to end, including the onsite mapping and the build.

Could this work for a smaller team?

Yes. The economics are usually better on a larger team, but the bottleneck problem is the same at any size.

What does a project like this cost?

Most projects are a First-Win Build Sprint — three weeks, one workflow, live and handed over — at R65,000 to R75,000. Ongoing ownership runs on the Embedded Retainer, R65,000 to R95,000 per month.
